Quick answer: You can buy replacement couch cushions from the sofa's maker (if the model is still sold), have custom cushions made to your exact size, or keep your covers and replace only the foam. If the covers are fine and the seat has just gone flat, new foam is the cheapest fix. If the covers are worn or the brand no longer sells your model, custom cushions are the most reliable way to get a proper fit.
A sofa frame usually outlasts its cushions by years. When the seats go flat or the covers wear through, you don't need a new sofa. You need the right replacement, and where you buy it depends on what has actually worn out.
First: what needs replacing?
- The seat feels flat or you sink to the frame, but the covers look fine: replace the foam only.
- The covers are faded, torn or stained, but the foam is still firm: replace the covers only.
- Both are tired, or cushions are missing: replace the whole cushion.
- Back cushions look lumpy or slumped: they are usually fiber-filled, so refill or replace the fill rather than adding foam. See throw pillow vs back cushion.
Not sure? Our guides to fixing flat sofa cushions and replacing the foam or the whole cushion walk through it.
Option 1: the sofa's maker
If your sofa is recent and the model is still sold, the original brand may sell replacement cushions or covers.
- Good for: an exact match in fabric and shape.
- Watch for: discontinued models and fabrics, cushions sold only with a full slipcover set, and long waits for special-order parts.
Option 2: custom replacement cushions
A custom cushion maker builds new cushions to your measurements: any width, depth and thickness, including T-cushions and odd shapes, in the fabric and foam you choose.
- Good for: discontinued sofas, worn covers, upgrading to a firmer or longer-lasting foam, and changing the fabric.
- Watch for: careful measuring, and lead time, since cushions are made to order.

Option 3: new foam only
If your covers unzip and are in good shape, new foam cut to size brings the seat back for much less than a whole cushion.
- Good for: flat seats with good covers.
- Tip: measure the old foam or the inside of the cover seam to seam, not the outside of the cover. A Dacron wrap helps the new foam fill the cover and rounds the edges.
Order couch cushion foam cut to size for seats, or super soft foam for back cushions.
Option 4: refill or re-stuff
Fiber-filled back cushions and loose pillow backs can often be revived by adding fill through the zipper. It is the cheapest option, but it won't fix a seat cushion with broken-down foam.
How to measure replacement couch cushions
- Width: across the front of the cushion, seam to seam.
- Depth: front to back, seam to seam.
- Thickness: the height of the side panel (the boxing), not the squashed middle.
- Shape: T-cushions are wider at the front where they wrap around the arms. Measure the front width, the back width and how deep the "T" ears are.
- Back vs front: if the back is narrower than the front, note both widths.

Frequently asked questions
Can I replace couch cushions without buying a new couch?
Yes. As long as the frame and springs are sound, new cushions, new foam or new covers make an older sofa comfortable again.
Is it cheaper to replace the foam or the whole cushion?
Foam only is usually cheaper, because you keep your covers. It only makes sense if the covers are still in good shape and unzip.
Can you make cushions for a sofa that is no longer sold?
Yes. Custom cushions are made from your measurements, so the sofa doesn't need to be in production. Every cushion is cut to within ¼″ (maximum ±1″) of the size you order.
How long do custom replacement cushions take?
Most standard cushions ship in 2–3 weeks. Custom shapes made from a template take 5–6 weeks.
