Replace the Foam or the Whole Cushion? A Couch Cushion Guide

Saggy couch cushions? Here is how to decide between new foam inserts, new covers, or complete replacement cushions.

When a couch starts to sag, it is tempting to assume the whole sofa needs to go. Usually it doesn't. In most cases the problem is the cushions, and even then, you may only need to replace part of each one. The trick is figuring out which part has actually worn out.

This guide helps you check your cushions, understand your options, and choose the fix that makes the most sense for your couch.

Start With a Quick Inspection

Take each cushion off the couch and look at it in good light. Unzip the cover if you can and look at the insert inside. You are checking two separate things: the foam and the fabric.

  1. Press the center. Push down with your palm and let go. Foam in good shape springs back quickly. Worn foam stays dented or feels thin and hollow.
  2. Sit and feel. If you can feel the frame or deck underneath when you sit, the foam has lost its support.
  3. Check the shape. Look at the cushion from the side. A flat middle with puffy edges, or a lopsided wedge, means the foam has broken down.
  4. Look at the fabric. Check for fading, pilling, thin spots, tears, stains, or a broken zipper.
  5. Check the fit. Does the cover still sit smooth and snug, or does it wrinkle and slide around?

Your answers to these questions point you toward one of three fixes.

Option 1: Replace Just the Foam

Choose new foam when the covers still look good but the cushions feel flat, lumpy, or unsupportive. This is common on sofas with durable, well-loved upholstery that you don't want to lose.

New foam inserts slide into your existing covers through the zipper. Measure the cover itself, seam to seam, so the new insert fills it fully. A slightly snug fit usually looks better than a loose one, because the fabric stays smooth across the top.

Option 2: Replace Just the Cover

Choose new covers when the foam still feels supportive but the fabric is faded, stained, torn, or simply out of style. Fresh covers can completely change the look of a room without touching the frame or the fill.

Option 3: Replace the Whole Cushion

Sometimes both parts are worn. If the foam is flat and the fabric is faded or damaged, replacing the complete cushion is usually the simplest path. You get a matched set of new foam and new covers, built together to fit properly.

  • Cushions are missing or were damaged beyond repair
  • You want to change the thickness or shape of the cushion
  • The original covers have shrunk and no longer fit any insert well

A Simple Way to Decide

  • Foam worn, fabric fine: replace the foam.

Measuring Tips Before You Order

Whichever option you choose, measure carefully. Measure width, depth, and thickness in inches, seam to seam, and measure every cushion separately, since end cushions often differ from the middle ones. Note any T-shapes or angled sides.
